Has she mastered simple changes (i.e. only a couple trot steps before picking up the opposite lead)? What you should do will really depend on the answers to those questions. Young horses are generally not as balanced under saddle and don't have good control of thier shoulders and hips. Some horses, of course will pick it up almost immediately (I had one of those) and others take much longer (my current mare). Spurs and crops are not the answer for young horses and may serve instead to create even more rushed, unbalanced changes. Just to get you started, I'd make sure she can master the simple change first, decreasing the number of trot steps until there is only one or two. That will at least help her use herself better and get her better prepared for the changes.
